Vendor impersonation fraud works because it exploits something that's genuinely valuable in business relationships: trust. When you've paid a vendor reliably for three years, your AP team doesn't scrutinize their invoices the way they would scrutinize a new supplier. That familiarity is a business asset. Fraudsters have learned to weaponize it.
Vendor impersonation is now one of the most common forms of payment fraud in AP environments, precisely because it doesn't require the attacker to hack anything. It requires them to be convincing enough that one person processes one payment. That's a far lower bar than most organizations' defenses are designed for.
What Vendor Impersonation Fraud Looks Like
Vendor impersonation takes several forms, each with a different risk profile:
Email domain spoofing. The attacker registers a domain that looks nearly identical to your vendor's — `acmesupply.com` becomes `acme-supply.com`, or `acmesupplies.com`. They send a payment instruction or bank change request from the spoofed domain. The email looks like it comes from your vendor. In a busy AP inbox, the one-character difference in the domain is invisible.
Vendor Email Compromise (VEC). The attacker doesn't create a fake domain — they compromise your actual vendor's real email account. The fraudulent payment instruction comes from the genuine vendor address. Every email authentication check passes. This is why vendor impersonation has become harder to stop at the email layer: when 61% of BEC attacks now involve VEC (Abnormal AI 2026), the fraud is coming from addresses that are genuinely authentic.
Invoice interception and modification. The attacker intercepts a legitimate invoice in transit — through email compromise or man-in-the-middle positioning — and modifies only the banking details. The invoice that arrives at your AP team is authentic in every respect except the payment destination.
The Payment History Trap
The most effective vendor impersonation attacks target vendors with long, clean payment histories. An attack on a vendor you've paid 50 times is more likely to succeed than an attack on a vendor you're paying for the first time, because:
Your AP team has established a behavioral norm for that vendor — they expect invoices from them
The payment approval is almost automatic for familiar vendors
Questions about "why is this invoice different?" are answered by the existing trust relationship
Bank account change requests for familiar vendors seem like routine administrative updates
This is the trap: the longer and more reliable a vendor relationship, the more effective vendor impersonation attacks on that relationship become.
Why Email Security Doesn't Solve Vendor Impersonation
Email authentication protocols (SPF, DKIM, DMARC) help identify spoofed emails — but they don't work when the fraud uses the vendor's actual compromised account (VEC), and they don't catch lookalike domains that clear authentication checks. Anti-phishing tools catch known patterns — they don't catch novel vendor impersonation attacks targeting your specific vendor relationships.
The only reliable defense against vendor impersonation is verifying the payment destination independently of the email that requested it. If the bank account the payment is going to doesn't match what your vendor has used historically, that's a fraud signal — regardless of what the email said.
